Building Decisions on Evidence
Founded to serve business leaders who prefer thorough analysis over assumptions. We bring structure and objectivity to complex strategic questions.
Return HomeOur Story
Cobalt Fern was established in Bangkok in early 2019 by consultants who had worked in both multinational firms and regional advisory practices. We observed a consistent pattern: business leaders often needed objective research and clear frameworks more than they needed prescriptive solutions.
The name reflects our approach. Cobalt represents the depth and reliability of our research process, while fern symbolizes adaptability across different business environments. Together, they capture our commitment to grounded analysis that responds to specific client contexts.
Since our founding, we have completed over forty engagements across retail, manufacturing, technology, and professional services sectors in Thailand and neighboring markets. Projects have ranged from market viability assessments for expansion into new provinces to operational reviews for family-owned businesses preparing for succession transitions.
Our practice rests on several core principles. First, we believe that business strategy benefits from systematic research using both quantitative data and qualitative interviews. Second, we recognize that external consultants add the most value when they collaborate with internal teams rather than replacing their judgment. Third, we maintain that recommendations should be organized by feasibility and impact, allowing clients to prioritize based on their own capacity and risk tolerance.
We work primarily with established companies and ambitious emerging ventures. Typical clients have annual revenues between 10 million and 500 million baht and are navigating growth inflection points, competitive pressures, or organizational changes. While we operate from Bangkok, roughly half of our engagements involve analysis of markets or operations outside the capital region.

Our Consulting Philosophy
Evidence Over Opinion
Strategic decisions deserve empirical grounding. We conduct systematic research using industry reports, regulatory filings, customer interviews, and competitive analysis. Our recommendations identify what the evidence suggests rather than what we believe should be done. When data is ambiguous or contradictory, we present multiple interpretations rather than forcing consensus.
Context-Specific Analysis
Business frameworks should adapt to local conditions. We study the regulatory environment, competitive dynamics, and customer behaviors specific to your target markets. For Thailand-based companies, this includes understanding sector-specific regulations, provincial market variations, and the practical implications of operating in both Bangkok and regional areas. For expansion into neighboring countries, we examine import requirements, distribution channels, and competitive positioning within each market.
Transparent Limitations
Consulting has boundaries. We acknowledge when available data is insufficient, when timeframes are too compressed for thorough analysis, or when specialized technical expertise beyond our scope would strengthen recommendations. Projects conclude with clear documentation of assumptions, data sources, and areas where additional research might be warranted. This approach helps clients understand both what we found and what remains uncertain.
Collaborative Engagement
Client teams possess essential knowledge about organizational capacity, customer relationships, and operational constraints. We design projects to incorporate their expertise through interviews, workshops, and interim reviews. Recommendations are organized by implementation complexity and resource requirements, allowing internal teams to sequence actions based on their judgment about feasibility. Follow-up sessions help address questions that emerge during initial implementation.
